The operating side
We've run the operations and the turnarounds ourselves. We know what the work demands because we've delivered it.
Crows & Ravens is an advisory firm built by operators. We work alongside your team, from the boardroom to the shop floor, to improve performance, build the capability to scale and make change stick, hands-on until it holds, drawing on experience gained by leading businesses through growth, change and complexity.
Lasting change needs both: the rigour to redesign how a business runs, and the skill to bring its people with it.
We've run the operations and the turnarounds ourselves. We know what the work demands because we've delivered it.
Change happens through people. We bring the coaching, behavioural science and culture work that makes new ways of working stick.
Put the two together and the change holds.
A specialist firm built around a principal core and a deliberate network of senior people, assembled to fit the work in front of you. Senior attention throughout, with no junior teams and no hand-offs.
Decades of carrying the P&L, on the plant floor and at the board table.
We implement beside you, and measure ourselves by what still runs once we've gone.
No software, no commissions, no hidden incentives. Just straight advice.
Engagements are led by our principals and delivered with a selective network of senior associates and specialist partners, assembled to fit the work, and brought in only when an engagement genuinely needs them.

28 years running and turning around manufacturing and energy businesses across four continents, from the plant floor to a £600M global P&L. Carlos has fixed backlogs, rebuilt operating models and sat on the board opposite a sovereign partner.
He has also led workforces through closures, recoveries and rebuilds, and learned that an operational fix only holds when the people carry it.

An ILM Level 5 qualified coach and mentor specialising in the neuroscience of behaviour, she knows how people change.
Her work is the leadership, the habits and the culture that turn a new way of working into the way the place simply works.

Around the principals we are deliberately building a selective network of senior associates and specialist partners. Relationships formed one at a time, by invitation, and brought in only when an engagement genuinely needs them.
Every one has done the job, not just advised on it. No learning on your time.

Everything we do starts with a simple belief: reality matters more than theory.
Ravens survive by observing closely, adapting to their environment and acting on what is really there. The Raven Code™ is our version of the same idea: three behaviours that guide every engagement and every recommendation we make.
See what others miss. The answers are often already there. We start by understanding what is really happening, not what reports, assumptions or frameworks suggest should be happening.
Work with reality. Every business is different. We adapt to the people, culture and conditions in front of us rather than forcing a predefined method onto them.
Leave it stronger. Success is measured by what holds after we've gone. We build capability, not dependency.
Not quick fixes, not top-down mandates, and not generic frameworks forced onto your business. We start by understanding how your business really works, then help leaders build organisations that perform consistently, scale with confidence and create lasting value. That's the work we do best.
Years ago, while walking a factory floor, we watched an operator do something that has stayed with us ever since.
A new performance board had just been installed beside his line. It was clear, professional and designed to help manage performance.
He barely looked at it. Instead, he reached for a worn notebook and carefully wrote something down.
When we asked why, he simply said: "I don't need the board. I've got my own notes."
The board wasn't wrong. It simply wasn't built around how the work actually happened. The knowledge that drove performance lived somewhere else, and the new system had walked straight past it.
We've seen the same pattern many times since. Strategies, systems and transformations often fail not because they are poorly designed, but because they miss the realities that shape behaviour on the ground.
That lesson is why the firm carries the name it does.
Crows and ravens are among the most intelligent and adaptable creatures in the world. They observe closely, read their environment and solve problems using what is already in front of them. They don't force a method onto reality. They start by understanding reality itself.
We try to work the same way. Whether we're advising a board, supporting a leadership team or standing beside an operation, we begin by understanding the business as it truly is, not as reports, frameworks or organisation charts suggest it should be.
We look for the signals others miss, the assumptions nobody is questioning, and the opportunities hidden in plain sight. Because the answers are often already there. Most people simply walk past them.
Founded in Newcastle, England, and shaped by work across the world, we bring that global perspective home, helping businesses perform, scale and change successfully, locally and internationally.
